This is the 2nd in our series on preparing for 2026 – and while you develop your team’s talent, we’ll share an approach to accomplish  partner development in parallel

For all of you busy leaders, let’s jump straight to a tangible set of 5 practices you can leverage to drive partner team performance!

1. Exposure: Elevate the visibility of key leaders, with purpose

A. Stretch high-potential talent with 90-day exec-sponsored assignments.
Outcome-oriented sprints with real surface area and executive support.

  • Example briefs
    • Cloud Marketplace Motion: Stand up a co-sell path with AWS/Azure; exit with 3 listings, 10 sourced opps, and playbook v1.
    • Vertical Play: Build a healthcare GTM motion with 3 SIs; exit with ICP refinement, 2 lighthouse POCs, and enablement kit v1.
  • Guardrails: exec sponsor, start/stop metrics, published brief, 30/60/90 reviews.

B. Hire to plan – and purposefully signal “what great looks like.”
One catalytic hire (e.g., leader from a reference ISV/SI) can reset the bar.

  • Internal vs external trade-offs
    • Internal: speed-to-trust, institutional know-how, easier cross-functional lift.
    • External: pattern recognition, ecosystem credibility, faster access to partner execs.
  • Tip: write the success scorecard (12-month outcomes) before the job description.

C. With Partners — Exposure add-ons

  • Joint 90-day assignments: Pair your HIPO with a partner HIPO to co-own a motion (e.g., marketplace, industry play). Share a single brief and review cadence.
  • Short secondments: 2–4 week “tours” where AEs/SEs shadow the partner’s pipeline meetings and vice-versa.
  • Executive office hours: your exec sponsor hosts a monthly 30-minute “ask me anything” for priority partners’ rising leaders.

2. Recognition: reinforce the behaviors you want—before comp plans catch up

A. Spotlight partner-sourced and co-sell wins quarterly.
Make partner impact visible alongside direct sales performance.

  • Publish: deal name, partner(s), what unlocked the win (asset, exec alignment, technical proof), and the repeatable steps.
  • Where: QBRs, CRO staff, #wins Slack, partner newsletter/blog.

B. Reward behaviors with micro-recognitions.
Don’t wait for the annual plan to shift.

  • Examples: $250 SPIFFs, executive thank-you notes, portal badges, shout-outs tied to specific behaviors (co-account mapping, joint workshops, prospect event execution).
  • Design rule: behavior → proof → public recognition within 5 days.

C. With Partners — Recognition add-ons

  • Co-branded “Partner Champion” badges: Spotlight individuals at partner firms who run great plays; give them early access to roadmaps or invites to exec roundtables.
  • Shared win stories: Publish a single win template that both sides post (you on your blog, they on theirs) with mutual links and quotes from both sales leaders.
  • Partner talent awards at QBRs: one internal, one partner winner each quarter.

3. Ownership: give leaders the keys—and the scoreboard

A. Elevate top performers to lead new partner plays.
Make ownership explicit!

  • Assign a play owner for each priority motion (marketplace, MSP, SI, tech alliance, geo).
  • Resource them: named SE/time, enablement budget, a marketing partner, and exec sponsor access.

B. Expand roles with KPIs tied to partner outcomes.
Define the hard numbers up front.

  • KPI stack
    • Sourcing: partner-sourced pipeline ($) and % of new pipe.
    • Acceleration: stage conversion lift in partner-attached deals.
    • Productivity: # partner-led workshops/quarter; # partner-launched POCs.
    • Adoption: % of new customers with an activated partner in 60 days.

C. With Partners — Ownership add-ons

  • Dual owners: name a partner co-owner for each play; publish a one-page RACI that both teams circulate.
  • Shared scoreboards: a lightweight scorecard showing both sides’ KPIs, refreshed weekly.
  • Quarterly “blockers to green” sessions: legal, pricing, packaging friction removed jointly, with assigned owner on each action.

4. Up Skill: short, sharp skill sprints that compound

A. Run 3–4 week team skill sprints. One muscle at a time.

  • Themes
    • Co-selling fundamentals: mutual close plan, MEDDICC handoffs, joint objections.
    • Executive presence: 7-minute “why this partner, why now” pitch with exec Q&A.
    • Partner ROI storytelling: one slide that maps outside-in value to customer outcomes.
  • Cadence: kickoff (wk1), clinic (wk2), live demo day (wk4) with peer scoring.

B. Build shared muscle via live partner success presentations.
Monthly, rotate a customer+partner story with “what we’d change” and an updated artifact.

C. With Partners — Up Skill add-ons

  • Partner-led modules: invite partner SEs/marketers to teach one sprint module (e.g., sandbox demo, campaign in a box).
  • Certification swaps: your “Partner 101” for their “Solution 101”—reciprocal micro-certs that count toward both companies’ enablement.
  • Deal-room drills: run mock exec reviews with mixed teams (your AE + partner AE) and time-boxed whiteboards.

5. Collaboration: turn ecosystem energy into motion

A. Stand up internal Partner Leadership Circles (“Channel Champions”).
Small, cross-functional pods that own one outcome.

  • Composition: AE/CSM, SE, Alliances, Marketing, Product (as needed), Finance ops.
  • Charter example: “Increase partner-sourced pipeline in Enterprise by 30% by Q2.”
  • Rituals: bi-weekly 30-minute standup; simple progress report; shared backlog.

B. Send team members to partner events—and debrief hard.
Travel must translate to motion.

  • Pre-brief: target accounts/partners, meeting goals, talk tracks.
  • Post-brief: within 72 hours—notes, owners, next steps, and assets to update.

C. With Partners — Collaboration add-ons

  • Joint Leadership Circles: invite one partner leader into your Circle for the life of the charter.
  • Shared community: a private Slack/Teams channel per top partner with pinned playbooks, win templates, and an “office hours” calendar.
  • Reciprocal roadshows: alternate hosting enablement days at each other’s offices; always leave behind a tangible artifact (updated pitch, joint one-pager, swag).

Keep it Real! Make “Outside-In = Everybody Wins” a reality

Your 2026 plan only works if it reconciles Outside-In (how partners move the market) with Inside-Out (how you measure success). Bake that unity into your people system—inside your org and with your partners:

  • Role charters & KPI scorecards include partner-centric metrics and a partner co-owner.
  • Skill sprints pull from real joint deals and produce a shared asset every time.
  • Recognition celebrates the repeatable partner step, not the hero move.
  • Leadership Circles own the cross-company bottlenecks (legal, pricing, packaging) that slow partner velocity.
